What came out of our three June conversations and the operational vision we sketched together for the Acre terrain.
The essential
Seven structuring axes emerge from our three conversations. Sacred Forests is actively pivoting its 10-year contract toward a « 1-year test then evolution » cycle and redistributing the 17 M€ initially intended for the Huni Kuin across 4-5 peoples. The priced CaaS ($10/ha maintained, $15/ha reforested, -$20/ha deforested) is validated on the Arhuacos but hits a wall with the Huni Kuin for two distinct reasons — pedagogical and demographic. Our proposal holds in three bricks: gamified inter-tribal system to solve the pedagogical block, cultural hybridization of the CaaS to solve the structural block, sovereign second brain of the village as long-term cognitive infrastructure. Major strategic convergence revealed: Gunter Pauli is already active on Forest 01 with an inter-species dialogue center. Aldeia Experience becomes the operational Eagle-Condor bridge between the two forests.

Insight 1
The Sacred Forests pivot is in motion
Three converging signals from the conversations. The opportunity window is open: there is a clear gamification mandate from the CEO and an Acre team that is now structured.
From the rigid 10-year contract to an iterative format
Sacred Forests is shifting to a 1-year test then 10-year projected format — MVP mindset and iterations. The logic spoken aloud: « nature never creates an ultra-performing system from the start ».
Redistribution of the 17 M€ initially intended for the Huni Kuin
The envelope is now spread across 4 to 5 peoples, including 3 in Colombia that amplify their budget. The Acre terrain keeps operational priority through Maah, now manager of the team.
Recognition that the CaaS must be hybridized
The 10/15/-20 $/hectare model works for the Arhuacos but hits a wall with the Huni Kuin. Sacred Forests explicitly acknowledges the need to modulate by culture, way of life and demographics — without giving up a solid economic base.

The priced CaaS — economic mechanics
Sacred Forests' model applied to the field. Logic: maintain, regenerate, deter. Volume at stake on the Acre side: « we're talking about an average of one million hectares, that's serious capital ».

Insight 3
The two Huni Kuin blockers diagnosed
Distinct, complementary, both solvable. Our proposal to the board must present them as a bundle — one without the other will not work.
The model was presented in two hours, too technical
Field diagnosis: you have to do it the way you would with children — the more you give, the more drawings you produce. Proposed solution: visual gamification (XP dashboard, levels, multilingual inter-tribal roundtables). Content stays demanding, form becomes accessible.

Way of life incompatible with a rigid CaaS
The Huni Kuin population is growing. ~10-year cultivation cycles, wood houses with ~10-year lifespan, historically nomadic way of life, half-a-hectare per child norm for autonomy. The rigid 10/15/-20 model leaves them feeling « they're losing in the trade ».

Insight 4 — Mik's proposal
Gamified inter-tribal system
Visual reference: an inter-tribal Minecraft. Cumulative tokenization over 6 months on mutual help, learning, and transmission. Inspirations: Gunter Pauli (Blue Economy), Green School Bali, scout structure in 7 groups.
Inter-ethnic multilingual logbook
A daily post (video or photo) automatically translated by AI into the relevant tribal languages. Funder-side: reformatted as project format. Community-side: reformatted as peer-to-peer. Generates XP per competency (drone, permaculture, nature protection, image disclosure).
Inter-ethnic mutual-aid rewards
Operational example: an Acre tribe trains an Indonesian tribe in drone piloting — 500 XP. Versus 200 XP for 2 hours of personal flight. Cross-cultural transmission is rewarded more than individual use.
500-people incubation hub in Acre
Mix of mostly Indigenous teachers and pointed specialists. Physical site of cross-pollination learning, complement to the digital setup. Tangible anchor of the programme.
Internal coherence: Sacred Forests already practices these rituals internally via Basecamp (8-week cycles, biomimetic questions). Our proposal extends this practice to the peoples — multilingual, cultural, low-friction adaptation. Not an imposed revolution, a coherence-setting move.
Insight 5 — Long-term R&D pillar
Sovereign second brain of the village
Every partner village owns a second brain — local server, knowledge base, AI assistant — that stores and structures its own data. Sacred mapping, observed biodiversity, elders' knowledge, drone archives, logbook, completed e-learning content.

The local AI
Light, embedded model (Llama, Mistral or distilled DeepSeek) fine-tuned on the relevant languages. Serves as a search and reasoning interface over the village's own content.
It is not a general-purpose assistant connected to OpenAI or Anthropic. It is a dedicated, frugal, community-controlled tool.
This is the cognitive infrastructure of the CaaS from the tribe's perspective — extending the official Monitoring & Environmental Intelligence pillar toward cultural knowledge management.
Insight 6 — Strategic gem
Forest 01 / Forest 02 convergence
June 2026 discovery: Gunter Pauli is already active on Forest 01 (Sierra Nevada, Kogi-Arhuacos) with an inter-species dialogue center combining Arhuaco knowledge and AI capable of decoding whale language and plant song. Launch announced September 2026.

The narrative opportunity
Inter-species AI on Forest 01 validates the relevance of an aldeic AI on Forest 02. Aldeia Experience becomes the operational Eagle-Condor bridge between the two Sacred Forests forests. This convergence anchors the proposal in a pre-existing dynamic and offers Sacred Forests an integrated narrative between its two main terrains.
